I have spent over 25 years in the software industry. I have led teams through the rise of cloud, the shift to agile, the microservices revolution, and several other waves of transformation that each promised to change everything. None of them felt quite like this.
AI isn’t just another technology shift. It is a stress test for how organizations make decisions, how teams learn and adapt, and how leaders separate signals from noise. After working closely with engineering teams and clients across this transition, I have seen what the opportunity looks like when it’s handled well, what holds most organizations back from getting there, and how hard the road is even when everyone is pointing in the right direction. All three parts of that picture matter. Most conversations only cover one of them.
Here’s what all three look like up close.
There’s a generational shift happening in how engineering teams work, and it’s compressing timelines that once felt fixed.
Consider what has changed in practice. A developer picking up an unfamiliar codebase used to spend days (sometimes weeks) building enough context to contribute meaningfully. Today, with AI-assisted tooling embedded in the workflow, that same developer can be productive within hours. Not because the complexity has gone away, but because the friction of navigating it has dropped dramatically. Documentation is generated in real time. Patterns are surfaced on demand. Debugging loops that once required senior intervention are resolved faster and with more precision.
The measurable impact is already visible. Organizations that have made AI tooling a deliberate part of their development practice are reporting productivity gains in the range of 20 to 50 percent; not as theoretical projections, but as observed outcomes in real delivery cycles. Ideas that once required months to validate can now be explored in days.

The result of embedding AI this deeply isn’t just faster delivery. When building becomes faster and cheaper, the limiting factor shifts. It is no longer execution, it’s the clarity of purpose behind it. That changes everything about how organizations need to think, plan, and lead.
Speed of adoption, however, isn’t uniform, and the gap between those who are genuinely integrating AI into how they work and those who are still watching from the sidelines is widening by the month.
The resistance takes several forms, and it’s worth being specific about each one.
The first is cultural. Many experienced engineers and technology leaders carry deep, well-earned instincts about how good software is built: deliberate planning, managed risk, proven patterns. Those instincts are valuable. But when those same instincts lead to treating AI as a distraction or a passing trend, they become liability. The teams and organizations that are pulling ahead aren’t those with the most AI expertise on paper. They are the ones willing to experiment, adapt their workflows, and accept that some of what worked before no longer applies.
The second is structural. Many organizations have invested years in processes that were designed for a slower pace of delivery. Approval chains, planning cycles, and governance models that made sense when a feature took three months to build don’t scale to a world where the same feature can be prototyped in a week. When organizations try to apply old operating models to AI-augmented teams, they neutralize the very advantage they were trying to gain.
The third , and perhaps the most consequential, is a misalignment between activity and outcome. AI has made the delivery process faster. But faster building without sharper thinking simply produces the wrong things more efficiently. I have seen it directly: teams that ship rapidly, accumulate a portfolio of internal tools and prototypes, and find that very little of what they built is used. Not because the engineering was poor, but because no one paused to ask the right questions before building started.
A useful diagnostic is to look at how a team frames its work. If the conversation starts with technology like “we should build this with an LLM,” “we want to use an AI agent for this” then this is a warning sign. The conversation should start with the problem. What is the business pain? Who experiences it, and how severely? What does a good outcome look like, and how will we know when we have achieved it? The technology choice should follow that clarity, not precede it.
As Peter Drucker observed decades ago, and it has never been more relevant than now: “there’s nothing so useless as doing efficiently that which shouldn’t be done at all.”
Organizations that address this, that pair AI’s speed with sharper product thinking and a genuine culture of learning, will compound their advantage over time.
This is the part of the AI conversation that receives the least attention and carries the most risk.
Most organizations can build a compelling AI proof-of-concept. The models are accessible, the tooling is mature, and a motivated team can produce something impressive in a matter of days. That’s no longer the hard part. The hard part, the genuinely difficult, chronically underestimated part, is closing the distance between that proof-of-concept and a system that performs reliably in production, at scale, embedded in the complexity of how a real business operates.
The statistics are sobering. Between 80 and 95 percent of enterprise AI initiatives never reach production. That isn’t a commentary on ambition or effort. It is a systems engineering failure, and it’s consistent enough to be predictable.
Our CEO, Razvan Furca, has written about this rigorously in The Model Is 20% of the Problem, and the title says it plainly: the model you choose is a small fraction of what determines whether an AI system survives in production. The other 80 percent is the engineering discipline surrounding it, data pipelines, integration architecture, governance, monitoring, and operational scaffolding that keeps a system running when no one is watching. That discipline is what most AI initiatives skip, and it’s exactly why most AI initiatives fail.
The failure modes are consistent enough to name:
Data quality. An AI system is only as good as the data it operates on. In most enterprises, that data is fragmented, inconsistently structured, partially governed, and distributed across systems that were never designed to interoperate. Building AI on top of that foundation doesn’t just require model selection; it requires serious, sometimes multi-month investment in data architecture. Teams that skip this step discover its cost later, when the system performs well in a controlled environment and breaks in contact with real-world data.
Integration complexity. A proof-of-concept runs in isolation. A production system has to interact with existing workflows, legacy platforms, authentication infrastructure, compliance frameworks, and the organizational processes that surround all of it. Each integration point is a potential failure point, and the cumulative complexity almost always exceeds initial estimates.
Governance gaps. Organizations in regulated industries (financial services, healthcare, logistics, maritime) operate under compliance requirements that AI systems must meet both technically and in terms of auditability, explainability, and data handling. Many AI projects that appear technically sound run into hard stops at the compliance review stage because these requirements were never designed in from the beginning.
A concrete example of what it looks like to work through all of this deliberately: we recently completed a full platform modernization for a maritime compliance operator responsible for tracking over 5,500 vessels across eleven regulatory frameworks. Their platform had accumulated five years of incremental development and reached a point where the architecture was actively limiting their ability to respond to new regulatory requirements. It worked, but it was fragile, expensive to maintain, and unable to absorb the pace of change the business needed.
Rather than layering new capabilities onto a brittle foundation, we proposed rebuilding it entirely. Three engineers. Five weeks. With a clear commitment to the client: if we don’t deliver what we promise, you pay nothing. What we shipped was a complete transformation: fourteen repositories consolidated into two clean monorepos, backend code reduced from 205,000 lines to 69,000 through the elimination of infrastructure that was never business logic, test coverage elevated from near-zero to 99.1 percent across 1,448 automated tests, and deployment time reduced from hours to minutes. The regulatory calculators were rebuilt from scratch, with full API coverage and capabilities the original system had never supported.
The lesson isn’t that rebuilding is always the right answer. The lesson is that the most valuable engineering decisions are often the ones that prioritize clarity and reliability over novelty. Adding more services, more models, and more features rarely produces better outcomes. Knowing precisely what the system needs to do is important.
The opportunity AI presents is real. The risk of mishandling is equally real.
The organizations that will extract genuine, lasting value from AI aren’t necessarily the ones moving the fastest. They are the ones asking better questions before they build, investing in the foundations (data, architecture, governance) that allow AI systems to perform in the real world, and building a culture where learning and adaptation are continuous, not periodic.
The measure of success in this environment isn’t what you launch. It is what the business actually gains. A 40 percent reduction in operational bottleneck. A process that used to take three weeks, now taking three minutes. A compliance workflow that used to require manual intervention at every step, now running automatically with full auditability.
Those outcomes are achievable. We are delivering them. But they require something more than enthusiasm for the technology; they require the discipline to build systems that actually work, in the real world, for real users, against real business constraints.
That’s the standard we hold ourselves to. And in a market where noise is abundant and results are rare, it’s the only standard worth setting.
